The Discovery Call That Cost Me $2,400

I left corporate HR in 2019 to coach full-time. I had my ICF certification, a website, a logo, and absolutely no billing system.
My first six months looked like this: someone would find me, schedule a discovery call, decide to work with me, and I’d send them a PayPal request for the first session. Then I’d send another for the next session. Then I’d follow up when they didn’t pay. Then I’d send it again.
In November 2019, a client — let’s call him Marcus — completed eight sessions over three months. Career coaching, major transition work, genuinely meaningful to both of us. He had paid for five of them. Three were outstanding at $200/session.
I chased $600 for four months. I never collected it. I wrote it off. And then I spent a lot of time thinking about what I’d done differently.
The answer was everything.
Building the Invoice Structure I Should Have Had From Day One
I had treated billing like an afterthought. Every conversation was warm and supportive; then I’d awkwardly tack on a PayPal link. No contract. No package structure. No card on file. No invoice.
I rebuilt from the ground up:
First: packages, not per-session.
A coaching engagement is a commitment to a process, not a series of individual transactions. The client who books session by session is never fully committed to the work. The client who buys a 3-month package has made a real decision.
Second: payment terms set up front. Always.
Not optional. Not an awkward ask. Agreeing how payment works — and getting the first installment paid before the first session — is part of the onboarding process, stated clearly up front.
Third: invoice at enrollment, not after each session.
Send the package invoice at enrollment. Document what’s included. Start the relationship with clarity about what’s been agreed to.

The Corporate Coaching Contract That Changed the Scale
A year after I started, I was doing $5,400/month — mostly individuals, some referrals from a therapist I’d connected with.
Then a tech company’s HR director called. They wanted leadership coaching for 12 mid-level managers over 6 months. The budget was the coaching budget, not one person’s discretionary spending.
The scope was $24,000 for the engagement: 12 participants × $2,000 each for a 6-month package. They needed a formal contract, a statement of work, and invoices their AP could process.
I had the coaching chops. I didn’t have the invoice structure.

That engagement ran for 6 months. Net revenue: $22,800 (I gave a 5% group discount). And the HR director referred me to two other companies.
Discovery Call Policy
After the Marcus situation, I also changed how I handle discovery calls.
Discovery calls are 30 minutes, free, and happen before any commitment. But I now document the outcome:

This isn’t an invoice — it’s a written record I send via InvoiceFlow as a quote. If they enroll, I convert it to an invoice. If they don’t, I have documentation of the scope we discussed. It reduced my “I thought the discovery call was included in the package” confusion by 100%.
Group Coaching Programs
Online group coaching cohorts became a major revenue channel after 2021.

VIP intensives always require a deposit. The prep work alone (intake questionnaire review, session planning) is substantial. I’ve never had a no-show since I added the deposit requirement.
Four Years In

- Individual packages (active clients): approximately $6,200/month
- Group cohort programs: approximately $4,100/month
- VIP intensive days: approximately $2,400/month
- Referral partnership income: approximately $800/month
- Total monthly revenue: approximately $26,300/month
The $600 I never collected from Marcus is the best money I ever didn’t get. It made me build the billing system that everything else runs on.
